[Series: Changing "Marketing Expenses That Don't Lead to Sales"] Part 3 (Final Part) — Scalability and the Rationale for Choice: Conditions for a CRM Platform that Consistently Maximizes Promotional ROI

In the previous installment ( Part 2 ), we discussed "designing a sales promotion loop." We demonstrated how to design a structure that generates twice the results from the same sales promotion budget by managing the connections between the five phases.

In the final installment (Part 3), we'll discuss the choices we should make regarding the CRM infrastructure that supports that design.

We begin not with the question, "Which CRM should I choose?", but rather, "What are the requirements that a CRM platform should possess in order to consistently maximize promotional ROI?"


Five conditions for a CRM platform that consistently maximizes promotional ROI.

For the effects to be "consistent" rather than just temporary, the CRM platform itself needs to meet several conditions.

[Five Requirements for a CRM Platform]

Condition ①: "The design allows for continuous input by the on-site staff."
No matter how excellent the analytical capabilities,
Data will not be accumulated unless it is entered by the field staff.
"The main operation can be completed in 3 clicks or less."
The quality of UX design directly determines the user retention rate.

The reason why on-site data entry has stalled is "I don't get any feedback even after I enter the data."
This is based on my experience. By entering the information, "the list of customers I need to act on today changes."
"An alert arrived on LINE," providing immediate feedback.
This motivates continued input.

Condition ②: "The CRM is designed to keep up with changes in business operations."
As markets change, products change, and organizations change,
If every time you change the CRM settings, you have to request a vendor and incur costs,
CRM becomes a "bundle of fixed costs."
"Adding a field takes 5 minutes, and changing a workflow takes 30 minutes."
The ease of modification without code
This creates the agility to "keep CRM up to changes in sales promotion strategies."

Condition 3: "The system is designed so that emotional states can be treated as data."
Activity logs (email opens, page views) show "what was done,"
It doesn't show "what emotional state this prospect is currently in."
The intensity of the feeling you get at the moment you think, "Maybe I should ask this company to do the work," at a trade show,
It doesn't show up in behavioral data.
The design allows for the recording of qualitative data called "emotional temperature" based on the observations of the person in charge.

Condition 5: "The system is designed so that the effectiveness of promotional channels can be measured internally."
"Which promotional channel has the highest customer lifetime value (LTV)?"
To understand this, we need to consider the following stages: awareness, lead generation, negotiation, closing, and retention.
All phases of data need to be stored in one location.
"Multi-touch ROI analysis" across channels
Being able to complete tasks internally serves as the basis for allocating the following month's sales promotion budget.

Qualitative data is changing sales promotion—the impact of emotional temperature on ROI calculations.

Now, let's delve deeper into condition ③, which is particularly important.

Advanced marketing automation (MA) tools, like those adopted by large corporations, excel at scoring behavioral data. However, a contradiction frequently occurs in practice: "high scores don't lead to conversions."

What the behavior score indicates:
"This prospect opened the email three times..."
After viewing the product page five times...
Checked the pricing page → Score: 85 points

What emotional temperature indicates:
"During last week's business meeting, Manager Suzuki's tone of voice changed."
The question arose, "When can it be implemented?"
Although the names of competitors were mentioned, expectations for our company are higher → Hot."

Things that cannot be captured by behavioral scores alone:
- Is the prospective customer planning to make a decision this week or next week?
Do you feel emotionally compelled to entrust this company with your project?
Have the phases changed due to changes in personnel or internal circumstances?

The effectiveness of sales promotion changes when you incorporate emotional temperature:
Instead of "applying the same approach to everyone on the list who scored 85 points",
"We will focus our closing efforts this week on these three individuals who have a high emotional temperature."
This conclusion can be drawn.
As a result, "the conversion rate increases with the same number of leads and the same amount of effort."

"Degree of Condition Satisfaction" by Scale: Why the Same Design Works Regardless of Scale

The five conditions are essential regardless of the size of the organization, although their order of importance may vary depending on the size of the organization.

Startups and small and medium-sized enterprises (up to 50 employees):

"Are the data from the marketing and sales departments integrated?"

Large corporations and group companies (500+ employees):
Most important: Condition ④ (Scale) and Condition ⑤ (ROI measurement)
"Can the same definition of emotional temperature be used across the entire group?"
"Across locations, business units, and brands"
Can we conduct a cross-sectional analysis of promotional ROI?
"We also have our agents and franchisees use the same CRM."
Can headquarters have a comprehensive overview of the entire operation?

→ Regardless of scale, a CRM platform that meets these five conditions
To achieve the objective of "consistently maximizing promotional ROI"
This would be the most rational choice.

The essence of "scalability"—can you continue using the same CRM as your business grows?

The decision that "a simple CRM is sufficient now because we're small" can sometimes lead to significant costs later on.

Typical CRM migration costs:
Data migration costs (if outsourced): 50 to 300 yen

Now that we've finished organizing the theory, I'll show you "what you should do starting today."

[Three Minimum Implementation Steps for Improving Promotional ROI]

STEP 1 (Today):
Record "which promotional channel the customer came from."

Make it a habit to record the "referral source" for all new customers and prospects.
We record all channels: exhibitions, websites, social media, referrals, and advertisements.
After three months, you'll be able to see "which channel led to the most conversions."

This will be the initial foundation.

STEP 2 (This week):
Record the current level of enthusiasm (emotional temperature) of potential customers.

Design it to automatically sort.

"Number of leads, conversion rate to deals, and closing rate" by channel
I'll check it for 10 minutes at the beginning of each month.

If we can see that real number,

Data-driven decisions can be made.

As this cycle repeats every month,

Many business owners start their sales promotion efforts by asking themselves, "Which measures should we implement?"

However, the more fundamental question is, " Am I making the most of all the opportunities that have been presented to me ?"

Organizations that have a system in place to answer this question will continue to see sales grow without increasing advertising spending. Organizations without such a system will see an increase in "leakage" as their expenses increase.
